Fractional CMO leadership by growth stage

Build the Marketing Engine for Your Next Stage of Growth

Golden Rule embeds experienced fractional CMO leadership into B2B technology companies navigating their next stage of growth. For Series A–C companies, that often means moving beyond founder-led growth, defining the right ICP, building a repeatable GTM strategy, generating qualified pipeline, and aligning marketing with sales. For Series C–E companies, the mandate shifts toward improving CAC and ROAS, accelerating pipeline, strengthening revenue efficiency, expanding upmarket or into new markets, and bringing greater accountability to marketing investment. For PE-backed companies, Golden Rule provides executive marketing leadership focused on capital efficiency, revenue visibility, value creation, and measurable growth.

01

Series A–C: Build the Growth Engine

Leadership mandate

You have product-market traction. Now marketing needs to become a predictable growth engine. Golden Rule helps Series A–C B2B technology companies transition beyond founder-led growth by building the ICP, positioning, GTM strategy, demand engine, attribution, and sales alignment required to scale.

Focus areas

Focus areas include: Building a B2B GTM strategy • Defining high-value ICPs • Building a repeatable B2B tech demand engine • Generating qualified pipeline • Aligning marketing and sales • Moving from lead generation to revenue marketing • Preparing to move upmarket • Establishing marketing measurement and attribution • Determining the right marketing organization for the next growth stage. Golden Rule provides a fractional CMO for Series A B2B SaaS and a part-time CMO for B2B tech companies ready to scale founder-led sales.

02

Series C–E: Make Growth More Efficient

Leadership mandate

At later growth stages, the question changes from whether marketing can generate growth to whether that growth is predictable, efficient, and scalable. Golden Rule provides fractional and interim CMO leadership for Series C–E B2B technology companies that need greater accountability across marketing investment, pipeline, CAC, ROAS, GTM strategy, and revenue performance.

Focus areas

Focus areas include: Reducing inefficient customer acquisition spend • Improving CAC and ROAS • Increasing marketing contribution to pipeline • Strengthening revenue efficiency • Aligning marketing investment with ARR targets • Moving further upmarket • Entering new industries or geographic markets • Optimizing GTM strategy • Improving attribution and revenue visibility • Aligning marketing, sales, and RevOps • Leading strategic marketing transitions • Providing interim CMO leadership during executive transitions.

Our approach

Personalize every
opportunity.

Golden Rule starts with the behavior of your highest-value customers. We identify who creates the most value, why they buy, how they move through the customer lifecycle, and which behaviors signal purchase intent. Those insights become the foundation for ICP strategy, positioning, GTM, demand generation, RevOps, AEO, and customer growth.

01

Behavioral Attribution: Build Around Your Highest-Value Customers

Golden Rule maps the behaviors, intent, searches, interactions, product signals, and lifecycle patterns associated with your highest-LTV customers. Those insights inform ICP development, positioning, customer journeys, GTM strategy, demand generation, sales alignment, AEO, and lifecycle marketing.

Instead of optimizing marketing around lead volume or individual channels, we identify the behaviors associated with valuable revenue and use them to build a more efficient growth strategy.

02

Turn Marketing Activity Into Qualified Pipeline

Marketing and sales should operate against the same customer, pipeline, and revenue goals. Golden Rule aligns ICP strategy, messaging, B2B demand generation, ABM, sales enablement, attribution, and RevOps around the accounts most likely to become high-value customers.

The goal is not more MQLs. It is stronger opportunities, better B2B sales and marketing alignment, and measurable marketing contribution to pipeline and revenue.

03

Executive marketing leadership

Golden Rule owns strategy, priorities, GTM, qualified pipeline, revenue alignment, and measurement.

Fractional marketing leadership brings the operating discipline to align CEOs, CROs, marketing teams, sales, and RevOps around scalable growth.

04

Revenue efficiency, built in

Every priority connects to a measurable business outcome: ARR growth, CAC, LTV, ROAS, pipeline velocity, customer acquisition, upmarket growth, capital efficiency, or marketing contribution to revenue.

The result is a stronger revenue engine for the next stage of growth.

Sales and marketing alignment

Turn Marketing Activity Into Qualified Pipeline

Marketing and sales should operate against the same customer, pipeline, and revenue goals. Golden Rule aligns ICP strategy, messaging, demand generation, account-based marketing, sales enablement, attribution, and RevOps around the accounts most likely to become high-value customers. The goal is not more MQLs. It is stronger opportunities, better sales alignment, and measurable marketing contribution to pipeline and revenue.

Fractional CMO leadership in practice

What this work looks like inside a growth company.

Drawn from our work at Shippo. The waste, the process, and the results are real.

The starting point.

A venture-backed Series E company with real momentum and a mandate to move upmarket. The market-facing workflows had grown up around an earlier stage of the business. Spend was heavy. Nobody could say how each program served the company's goals.

1. Diagnose: start with the goals, then the people.

Start with strategy.

We aligned with leadership on where the business was heading and what growth needed to look like. Two priorities came out: decrease wasted spend, and fix the workflows behind it.

Data reporting & segmentation.

We analyzed every campaign per keyword and channel to find gaps and opportunities. We found high-volume, low ROI campaigns to cut, and high LTV-producing keywords to build from.

Insightful conversations.

We met with head of product and every market-facing team member. We asked what their blockers were and how we could help. We asked about their KPIs and ICPs to assess alignment.

The real workflow.

The answers mapped the workflow no system held, across the whole customer lifecycle: who owns each dollar, what each program is for, what it actually returns.

2. Quantify: the waste we found.

The dollars mattered less than the pattern. Four kinds of waste, spread across the customer lifecycle.

Programs without a return.

Several programs spent millions a year with no measurable return on investment and a high cost per acquired customer. They ran on momentum, not on goals.

Spend without line of sight.

Managers carried large budgets without visibility into how that spend served company goals. The gap was structural, not personal.

Workflows aimed at yesterday.

The customer lifecycle process was built for the customers the company used to win, not the upmarket customers it needed next.

Absorbed capacity.

Team time locked into running programs that returned nothing.

3. Fix: rework the process, then the spend.

Rework around the upmarket segment.

The customer lifecycle program was rebuilt to serve the customers the company needed to win next, not the ones it used to win.

Cut what returned nothing.

Programs with no measurable return on investment were removed. Channels that could perform were changed, not just trimmed.

Give every dollar an owner.

Every remaining dollar had a goal attached and a manager who could see it. The structural visibility gap closed.

4. Outcomes.

Capacity.

Teams refocused on upmarket, return-based activity. They understood the company and the customer on a deeper level, which enabled more strategic changes.

Revenue.

Up 25% year over year, surpassing goals by 13%. Growth followed the process fix, not additional spend.

Average revenue per user.

Up 33%.

Retention.

Up 40%. The upmarket focus held.

Efficiency.

Cost per lead down 50%. Cost per acquired customer down 60%.

Spend.

Annual marketing budget cut from $11M to $5.5M, through a reorganization that took the marketing team from 25 people to 12. Every remaining dollar tied to revenue.

That is the pattern: discover hidden insight, rebuild the process, increase efficiency, unlock growth.
